YOUR FRACTIONAL COO

Every Review, Sign-off and Escalation Shouldn't Run Through You

Hire me as your fractional COO. I join your leadership team part-time, on a monthly retainer with a 90-day minimum, and keep priorities clear, projects moving and deadlines met. I'm a partner in a bookkeeping and CAS firm, so I know where capacity hides in a team like yours and how to free it up without panic-hiring more team members.

STRATEGY EXECUTION ? FRACTIONAL COO

Sound Familiar?

Growth is straining how you operate
Client delivery isn't consistent
Nobody's sure who owns what
Every file review, sign-off and escalation routes through you
Systems are scattered across tools
Internal projects stall out every busy season
WHAT IT ACTUALLY LOOKS LIKE

A Week with Your Fractional COO

Weekly leadership sync. 30 minutes. I bring the agenda and come with recommendations, not just updates.
Team leadership. Your team brings questions to me. I set priorities, make the day-to-day calls and keep everyone clear on what matters, so they stop waiting on you.
Delivery. I keep a close eye on the production calendar, spot risks early, and shift resources to keep work on track, so you're never asking "where's this at?"
Capacity and workload. I see where work is piling up, then rebalance it to remove bottlenecks and delays.
Process design. I work with your team to improve how the work gets done, automate what can be automated, and turn it into simple SOPs and checklists so it sticks.
Decisions. I handle what I can. Only what truly needs you makes it to our sync, already prioritized.
Scorecard. I track your key numbers, review them weekly and tell you what to do next, so you decide with data, not gut feel.
Every one of these used to be yours, done after hours.
Your part: show up to the weekly sync and brain dump what's on your mind. I take it from there, so you're no longer carrying every decision.

THE FIRST 90 DAYS, THEN ONGOING

Leadership and Relief from Day One

You're not hiring help. You're getting a partner in the business. I step into your leadership team and take ownership of keeping things running, so it's no longer all on your shoulders.

DAYS 1–30
Patch the Production Leaks
I triage the heaviest operational headaches and replace the "got a minute?" interruptions with one 30-minute weekly team meeting I run, so you stop being the permanent bottleneck for file reviews, client sign-offs and daily technical questions, and your team knows what comes first. You don't prep or run those meetings.
DAYS 31–90
Fix What's Costing You the Most
We focus on optimizing one core process at a time, picking the one that will make the fastest impact, like client onboarding, monthly close or tax delivery. Then we document it and train the team so everyone is on the same page.
ONGOING
Lead the Firm Toward Your Vision
I keep the big picture in view and make sure the day-to-day work is moving you toward it. I lead annual and capacity planning, CEO and team retreats, and the weekly syncs that keep everyone aligned. You get a true leadership partner, and you're free to focus on growth and your key client relationships.
THIS IS YOU IF
  • You're established and you already have a team
  • The constraint is leadership capacity
  • You want someone accountable for how the business runs — not another advisor with opinions
THIS IS NOT YOU IF
  • You're a solo practitioner or don't have a team yet. There's no one for us to lead, so this would be one more expense
  • You have the volume and budget for a full-time operations leader on payroll. You need someone in the seat every day, not a fractional partner
QUESTIONS

What Owners Ask Before Signing.

What do you do versus what our team does?+
I run the weekly meetings, set priorities and keep projects moving. Your team does the client work. I design the workflows. Depending on what's needed, my team or yours builds them, and your team runs them. I don't take over anyone's job.
How long is an engagement?+
The retainer has a 90-day minimum. After that, you renew month to month or wrap up.
Do you do automation and AI?+
Yes. I review your AI readiness and where automation would pay off. Depending on what needs to be built, some of it your team handles and some of it my team builds for you.
I'm on board but my team isn't. How do I get buy-in?+
We start by making sure they know we're here to help — to make their jobs easier, and to make the business and the founder more successful.

Phrased that way, it becomes a shared vision: we're all on the same side. It's never us against them. It's all of us building a successful business, and showing each person what's in it for them.

If the team is genuinely resistant, we start with a Working Genius workshop instead — it builds trust before it asks for change, and it's the approach we reach for most often because it works.
Which tools do you work in?+
We review workflows in your practice management software to see what's stuck. Your team does the client work.
